What is AI expectation inflation?

TL;DR

  • 96% of executives expected AI to raise productivity; 77% of employees said it added work.
  • After adopting AI, workers spent more time in every app category ActivTrak measured.
  • The fastest person on a team sets the clock for everyone else.
  • Train the team together, then count the reader's time along with the maker's.

AI expectation inflation is what happens when AI resets how long work should take, for the whole team at once. One person ships a deck in a day, so every deck gets quoted at a day. The work around it doesn't shrink. ActivTrak tracked 10,584 workers for 180 days on either side of adopting AI. Their email time rose 104%, while focus time fell 23 minutes a day.

How does expectation inflation work?

It works like the money kind. When prices rise, each dollar buys less. When AI raises the bar, each hour of work earns less credit.

The cruel part is that the new number is real. Futurist Amy Webb told Fortune about teams whose decks dropped from a week of work to a day. It's hard to argue with a deck that already shipped in a day. So the day becomes the quote, for everyone.

Does AI reduce workloads?

Not yet, on the best data we have. Upwork's survey of 2,500 people (July 2024) found 96% of C-suite leaders expected AI to raise productivity. Meanwhile 77% of employees using AI said it had added to their workload. Nearly half (47%) didn't know how to hit the gains their bosses expected. Another 40% felt their company was asking too much of them.

ActivTrak's numbers are newer. Across 376 companies, time rose in every work category it measured after people adopted AI, by 27% to 346%. Email rose 104%. Chat and messaging rose 145%.

There is a sweet spot, though. People who spent 7% to 10% of their hours in AI tools were the most productive in ActivTrak's data. Only 3% of users sat in that range.

Why does one fast person reset the clock for the whole team?

Because the last fast example becomes the estimate. One fluent person on a team of 10 doesn't lift the other nine. They set the baseline the other nine get measured against.

I think training one person and calling it a rollout is how you lose the other nine.

The first person to finish fast sets the price of everyone else's week.

How does Space keep rising expectations from burning out the team?

Two habits do most of the work. The first is a pair of rules from our AI rules. Spend more time making something than the client will spend reading it. Length isn't effort. Both point the speed at the reader, so faster drafting buys a tighter deliverable. (Our free Blacklight tool flags padded, machine-sounding copy before it ships.)

The second is learning as a team. Everyone at Space, the AI-native brand agency, ships an AI experiment every week. Then they share what worked and what failed. Level 4 on our AI fluency ladder is the hiring floor. Level 5 is the expectation by month six. The baseline moves as a group.

Here's how I'd reset expectations at each stage.

Team stage

What happens to expectations

What to do

One person fluent

Their pace becomes everyone's quote

Share their workflow before you share their deadline

A few people fluent

Two speeds on one team

Pair a fast person with a slower one on real work

Whole team fluent

The baseline moves together

Re-quote timelines as a team, in writing

Workflows rebuilt around AI

The work itself changes shape

Judge output by how fast it helps someone decide

What should a team do this week?

If you lead a team, ask one question before you quote the next deadline. Can anyone besides the fastest person hit it?

If you're on a team, rebuild one workflow a month. Share it before anyone asks. People who show their method get to help set the new clock.

Say hi anytime at sp-ce.co. We'll happily trade notes on team rollouts.

Frequently asked questions

What is AI expectation inflation?
It's the rise in how fast work is expected to happen once AI makes some tasks faster. Timelines shrink to match the fastest example, while the review and coordination around the work stays the same or grows.
Does AI increase workload?
Often, at first. Upwork's 2024 survey found 77% of employees using AI said it added to their workload. ActivTrak found email time rose 104% after workers adopted AI.
Why does AI reduce focus time?
ActivTrak found AI users lost 23 minutes of focused time a day as their chat and email time grew. More output creates more messages to answer and more drafts to review.
How much time should employees spend in AI tools?
ActivTrak's data showed peak productivity among people who spent 7% to 10% of their work hours in AI tools. Only 3% of users fell in that range; 57% spent less than 1%.
How do you roll out AI without burning out a team?
Train the whole team together on the same tools, on company time. Agree on new timelines as a group, then judge work by how fast it helps someone decide.
